If you can't export it, you don't own it

A checklist for working out whether your AI stack belongs to you or to whoever invoices you for it.

Most AI vendors will tell you their platform is powerful, flexible, integrated. Almost none will tell you what happens the day you want to leave. That's the question that actually matters, and it's the one the sales deck never answers.

Here's the test. Stop paying your AI vendor tomorrow. Not in a hypothetical, in practice. Can you still run the system? Can you still read your own data? If the honest answer is "not really," you were never the owner. You were a long-term tenant who happened to think the furniture was yours.

This is not a hypothetical risk. It's the default outcome of most AI stacks, because the incentives point that way. A closed API means your prompts and fine-tunes live behind a key you don't control. A managed pipeline means your data transformations exist only inside someone else's product. A per-seat SaaS tool means your workflows are wired into an interface you're renting, not a system you hold. None of this is malicious. It's just what happens when nobody asks the ownership question up front.

We build the answer into the commitment: you own it — your keys, your cloud and your models. Not as a slogan, as an architecture decision made before the first line of code.

What that looks like in practice, not in principle:

When we migrated LegalCare's infrastructure — a compliance-heavy legal services business — we moved it across AWS and Azure with near-zero downtime and cut infrastructure costs by 30%. That migration was possible because nothing about their setup was welded to one vendor's proprietary format. If your infrastructure can only run in one place, a move like that isn't a project, it's a rebuild. Ownership is what makes a multi-cloud migration a Tuesday instead of a crisis.

For StudyBuddy, an edtech company, we built an AI-native ERP that runs seven departments end to end — from a sales enquiry to salary in the bank. That's not a chatbot bolted onto their CRM. It's the system that runs their actual operations. A company that owns that kind of system can modify it, audit it, hand it to a new team, or run it in a different data center. A company that licensed it from a vendor as a black box can do none of those things without going back, hat in hand, to whoever holds the keys.

So here's the checklist. Ask these about your own stack, honestly, before you ask them about ours:

  • If the vendor disappeared tomorrow — acquired, shut down, priced you out — could you keep running the system as-is?
  • Do you hold the actual model weights or fine-tune artifacts, or just an API key to someone else's model?
  • Can you export your data, in full, in a format usable elsewhere, without a support ticket or a data-egress fee?
  • Do you have the infrastructure-as-code, deployment configs, and credentials, or are they locked inside the vendor's console?
  • Is the system documented well enough that a different team could pick it up cold?
  • Could you move this workload to a different cloud provider without a rebuild?
  • If you needed to audit exactly how a decision or output was produced, could you, or does that logic live inside a black box you don't control?

If you answered no more than twice, you don't own your stack. You're leasing it, and the lease terms are set by whoever wrote them.
