600 trucks moving across India, managed on phone calls

The operator runs a fleet of around 600 trucks delivering across India. The trucks moved the length of the country, but the office could not see where any of them were or which ones were running empty. Dispatch was done by phone and guesswork.

Fuel was billed off driver slips with no way to spot an anomaly. Two trucks of the same capacity running the same route could report very different consumption, and nobody could flag it. And at the delivery end, vendors would receive a truck and keep it waiting, sometimes for a day or two before unloading — direct lost revenue, with no way to hold anyone accountable for it.

We started with visibility, then built control on top of it.

• GPS tracking on every truck, on a real-time map that shows each vehicle's route and which trucks are empty
• Proximity dispatch: pick an origin and drop, see the available trucks nearby, assign one, and the driver is notified automatically
• A stuck-truck escalation ladder: if a truck is halted beyond 60 minutes the driver is pinged to explain, and beyond ~3 hours the manager is alerted
• Fuel anomaly detection that benchmarks consumption across trucks running comparable routes and flags the outliers
• Vendor accountability: drivers mark arrival like a ride-hailing app, which starts an unloading clock, so vendors who hold trucks are surfaced and flagged

The operator went from a fleet it could not see to one live operating picture behind dispatch, fuel and vendor control. Loads are assigned to the nearest available truck instead of by phone, fuel leakage becomes visible against a route baseline, and idle time at a vendor is on record.
